The data has been there for years. Order frequency. Invoice values. Product mix per customer. The gap between expected and actual delivery volumes. The slow, silent narrowing of SKU variety that precedes a customer leaving.

Every food and beverage distributor, HORECA supplier, and wholesale operation has this data. Most have it in an ERP that's been running for a decade. None of them are reading it systematically.

Instead, they find out a customer has left when the account goes quiet. When the next order simply doesn't arrive. When a sales rep mentions in a meeting that they haven't heard from someone in a while.

By that point, the customer is already gone.

The Signal Was There. You Just Couldn't See It.

Churn in B2B distribution is not sudden. It is gradual, patterned, and - with the right instrumentation -predictable.

Before a customer leaves permanently, their behaviour changes. They order less frequently. Their average order value compresses. They stop buying certain product categories. Their invoice payment timing shifts. The seasonal patterns that used to define their behaviour start to break down.

These signals don't appear on any report. They're not in any dashboard. They live in the raw transaction tables of your ERP, invisible to the human analysts who would need to manually pull and process data for hundreds of accounts every week to find them.

And nobody has bandwidth for that.

Why Rule-Based Systems Don't Work

The standard response to this problem is to build alerts. "If a customer hasn't ordered in 30 days, flag it." "If revenue drops 20% month-on-month, notify the account manager."

These rules produce two problems simultaneously.

First, they produce false positives. A seasonal food distributor that always goes quiet in January will trigger your 30-day alert every year. The account manager learns to ignore it. The alert becomes noise.

Second, they miss the real signals. A customer who orders every 28 days instead of every 21 days, while quietly reducing their product range from 40 SKUs to 22, is deteriorating significantly. But they haven't breached any threshold. The rule doesn't fire.

Static rules cannot distinguish between seasonal variation and structural decline. They cannot weight multiple weak signals into a composite risk score. And they cannot learn from what the data actually looks like when a customer is six weeks from their final order.

What the Data Actually Looks Like Before Churn

In a real deployment of AI-driven churn detection inside a Croatian frozen food distributor's VENIO ERP, eleven distinct signal types were identified as reliably predictive. They included:

  • Order frequency decay - the gap between orders lengthening faster than seasonal norms explain

  • Revenue trend deterioration - a declining slope in rolling 12-week revenue, distinct from seasonal effects

  • Product mix contraction - the customer buying from fewer and fewer categories per order

  • SKU abandonment - specific products dropping out of the order pattern entirely

  • Order value compression - individual order sizes shrinking even when frequency holds steady

  • P(alive) probability decline - a statistical measure of whether the customer relationship is still active

No single signal predicted churn reliably. The insight came from combining them — a scoring layer that translated multiple weak signals into a single daily priority list.

The result: 83.6% of accounts that ultimately churned were flagged CRITICAL by the system a median of 43 days before their final order. The sales team had six weeks to intervene before the relationship became unrecoverable.

The Intervention Window Is Everything

Detecting churn after it happens has no operational value. Detecting it 48 hours before the final order gives the account manager barely enough time to make a call. Detecting it 43 days before the final order gives them a real opportunity to intervene - a visit, a pricing conversation, an escalation to management.

That intervention window is what converts churn detection from an interesting analytics exercise into a revenue protection system.

The median early warning of 43 days was not a coincidence. It was the result of instrumentation that detected subtle pattern shifts - the kind that only become visible when you're monitoring every account, every day, against a baseline built from four years of their own transaction history.

Why This Only Works Inside the ERP

The deployment described above ran entirely within the client's on-premise VENIO environment. No data left the building. No cloud dependency. No integration project. The AI operated directly on the same transaction tables the ERP had always maintained.

This matters for two reasons.

First, data completeness. The signal quality that makes 43-day early warning possible depends on having the full, unfiltered transaction history. Cloud extracts are typically summarised or delayed. The raw ERP data is not.

Second, workflow integration. The output — a daily prioritised account list, ordered by revenue at risk — was surfaced inside the existing workflow. Sales reps didn't log into a new system. They saw the alert list in the interface they were already using. Adoption was immediate because no behaviour change was required.

The Competitive Reality

Distributors who deploy this capability gain an asymmetric advantage. They intervene on accounts that are deteriorating before competitors even know those accounts are at risk. They retain revenue that would otherwise evaporate quietly over a quarter.

Distributors who don't deploy it continue to discover churn in retrospect — after the account is lost, the relationship is damaged, and the revenue gap shows up in the quarterly review.
